By the final weeks before Black Friday, the visible campaign normally looks finished. Creative has been approved, emails are scheduled and homepage banners are waiting to be switched on, but the failures that damage performance tend to sit underneath that layer, including broken discount combinations, inconsistent prices, missing tracking, unclear delivery messages and products being promoted without enough available stock.

Run the full journey using the same links customers will receive. Open paid, email, affiliate and social URLs on mobile, check the correct landing page loads, confirm tracking parameters remain intact and place test orders using the main payment methods. Do not stop at add to basket because problems often appear only when discounts, delivery and payment interact.

Every promotional claim should agree across channels. If email says the offer ends at midnight but the website uses another date, customers will notice. If an advert shows a price that requires a code, say so clearly. If exclusions exist, make them visible before checkout and write them in language a customer can understand.

Stock and merchandising should be reviewed against the final campaign plan. Make sure hero products have useful variant availability, low-stock alternatives are ready and collection ordering can be changed quickly as products sell through. Remove products that are technically in stock but cannot offer the sizes, shades or delivery timing shown in the creative.

Delivery information needs a named owner because carrier conditions and warehouse capacity can change. Confirm dispatch expectations, free delivery rules, international restrictions, extended returns and the point at which Christmas delivery messages will be introduced. Customer service should have the same information as the website and pre-written responses for likely questions.

Analytics should be checked before the event, including purchases, revenue, discounts, product data and channel attribution. Agree which dashboard will be treated as the trading view and where known differences exist between platforms. Black Friday is not the right moment to begin arguing about why Shopify, GA4 and an advertising platform show different revenue.

Finally, prepare for failure. Keep contact details for developers, payment providers, warehouse leads and media owners in one place. Decide what happens if checkout breaks, a code leaks early, a hero product sells out or the site becomes slow. The first response should not be to assemble a new group chat and ask who has access.

These checks are not exciting, but they protect the work and budget already committed. A campaign can have strong creative and an attractive offer, then lose money because one practical part of the journey was assumed rather than tested.

Use the final days to verify the system customers will actually experience, not polish the parts the internal team enjoys looking at.
